As for the third problem, lack of management support formed the major obstacle to replace Andrews who lacked competency needed as an operations director. Hardy didn’t support the proposal of replacing Andrews because he feared that they would leave bad impression on headquarters and senior management was not fully informed of the situation.
The final problem occurred because Human Resources Department only approved 15% salary increase for Miczek, which was below what I offered to her.
- Recommendations
As for these two major type of issues, I recommend the following actions. Since I would meet with Knight before Jenkins and Harper, I would recommend the first issue to be solved based on the following:
- Discuss with Knight on the issues for alignment and sort out ways to communicate with Hardy on the operation and better engage him in decisions. I need to make sure I attain full management support for better resources based on shared organization goals with Hardy.
- Find opportunities to meet with Jenkins to make sure he knew I am trying my utmost in preparing for the new product launch and I demand stronger senior management support to make it better.
The second issue can be solved based on the following:
- Establish milestones and check progress from time to time for better motivation of my team so that my team, I and management can often review the tracking report to determine whether we have at least driven partial success.
- Develop periodic outstanding issue logs for management to learn and track the status of issues and also provide supporting documents behind unpopular decisions.
